How much does an AI consultant cost in 2026?
An AI consultant typically costs $75-250 an hour in the US for freelancers and boutiques, and around £560 a day for UK contractors, with small projects from $5,000 and retainers from $2,500 a month. Our ops audit is $2,500 (£2,000), credited to a monthly plan from $2,000 (£1,600) that includes your first build.

Ranges are typical, compiled from published rate guides, not quotes. US hourly, project and retainer bands are from Layer3 Labs, September 2026; the UK day rate is the median for AI consultant contracts in the six months to 15 October 2026 from IT Jobs Watch, October 2026. Published UK guides for hourly and project fees are thin, so the other UK figures are the US bands converted at roughly $1.25 to £1 - treat them as a guide only.
What is the average hourly rate for AI consultants?
It depends far more on who they are than on what "AI" means this month. The cleanest published breakdown we found is by experience. goLance, September 2026 puts freelance AI consultants at:
- Junior (0-2 years): $40-65 an hour
- Mid-level (2-5 years): $65-120 an hour, with a mid-level market rate of $93
- Senior (5-10 years): $120-200 an hour
- Expert with a niche specialty: $200-350 an hour
By type of firm, Layer3 Labs, September 2026 lists offshore teams at $25-75, freelancers at $75-150, boutique agencies at $125-250 and enterprise firms at $250-500 an hour. Marketplace data runs lower still: Clutch, September 2026 says most AI development companies listed there charge $25-49 an hour, which reflects how many offshore teams list on the platform.
In the UK, the most reliable public figure is the contract market. IT Jobs Watch, October 2026 puts the median AI consultant day rate at £564, up 3.63% on a year earlier. At a seven or eight hour day that's roughly £70-80 an hour - a long way below the big-firm numbers you'll see quoted in US guides.
How much does an AI consultant get paid?
What a consultant charges and what they take home are different numbers. Day rates have to cover the weeks between projects, tools, insurance and sales time. As a marker, the UK median contract day rate for AI consultants is £564 (IT Jobs Watch, October 2026); in the US, the mid-level freelance market rate is $93 an hour (goLance, September 2026). If you're a buyer, that's the useful benchmark for a reasonable consulting rate: a quote well above the senior band ($120-200 an hour) needs a reason, such as a rare specialty or a regulated industry.
How much does it cost to hire an AI consultant for a project?
Fixed-fee work is where most small businesses end up, because nobody wants an open-ended hourly bill. Layer3 Labs, September 2026 publishes these typical bands:
- Discovery or audit: $2,000-5,000
- A single-workflow first version: $5,000-15,000
- A complex single workflow that has to talk to an older system: $15,000-25,000
- A multi-workflow platform: $25,000-75,000
- An enterprise AI system: $50,000-200,000+
Other guides sit higher. Moxo, February 2026 quotes $100-300 an hour or $25,000-250,000 a project for AI automation consulting, and Clutch, September 2026 reports that AI projects reviewed on the platform most often land between $10,000 and $49,999. The spread is wide because "AI consultant" covers everyone from a freelancer wiring up a chatbot to a firm running a year-long programme.
How much does an AI consultant cost on retainer?
Retainers are the honest model for anything that has to keep working. Layer3 Labs, September 2026 lists entry retainers at $2,500-4,000 a month, mid-level at $4,000-8,000 and full-service at $8,000-15,000. We didn't find a published guide that prices "fractional AI consultant" engagements separately, so we've left that out rather than guess. If you're weighing a part-time technical lead, our fractional CTO cost guide covers that market.
How much does AI cost for a small business?
Here's the part the rate guides don't say. For a people business - businesses that sell their people's expertise and time: agencies, accountants, lawyers, consultants - the advice is the cheap bit. The expensive part is building the thing and keeping it running.
A typical 15-person agency or accounting firm doesn't have an "AI problem". It has a copy-paste problem: hours a week lost to copying data between apps, chasing files, rewriting the same client update. A consultant can describe that in an afternoon. What costs money is:
- Building the tool that does the copying, chasing or drafting, connected to the apps your team already uses.
- Getting your people to use it - rollout, the two-week check-in, fixing the friction they find.
- Keeping it working when an app changes its settings, a field is renamed, or an AI model is retired.
Moxo, February 2026 says nearly 60% of AI project budgets go on maintenance, integration and scaling after launch. That matches what we've seen building tools for our own team at Fame: the build is weeks, the looking-after is forever.
So when you're comparing AI consultant costs for a small business, compare the total for year one - advice, build, rollout and twelve months of fixes - not the hourly rate.
What does an AI consultant do?
It depends which kind you hire. Most fall into one of two camps.
Strategy-only consultants assess where AI could help, write a roadmap and recommend tools or vendors. You (or someone else) then builds it. This makes sense if you have an in-house developer, or a decision big enough that independent advice is worth paying for on its own.
Implementation consultants build the thing. Some build and leave; a smaller number build and stay. If you have no engineer on the team - and most 10-60 person firms don't - an implementation partner who stays is usually what you actually need. We cover the difference in more detail on our AI implementation consultant page.
Why don't most small businesses need an AI strategy deck?
Because the strategy for a 20-person firm fits on one page: find where your people lose hours, fix the biggest leak first, measure it, repeat. A 40-slide "AI transformation roadmap" is built for a company with a board, a change programme and a budget line for it. In a people business it usually ends up in a shared drive, unbuilt, while the team carries on copy-pasting.
What a small business needs instead is a short, paid look at how work actually moves through the firm, with numbers: which apps, which tasks, how many hours, and what the first three fixes would cost. That's an audit, not a strategy.
What's a fair first engagement with an AI consultant?
A paid audit with a fixed price, a short timeline and a priced plan at the end. Ask for:
- A map of the apps you use and where data moves between them by hand
- Hours lost by role, from talking to your people, not guesses
- The first few builds, each with a price and what it gives back
Ours is the ops audit: two weeks, $2,500 (£2,000), and the fee is credited to your first month if you go ahead. If you don't, you keep the map and the plan. Our ops audit cost guide explains what a good one includes and how to run a rough version yourself.
Which AI consulting companies are best for small businesses?
We won't rank competitors, but the best fit for a 10-60 person firm usually has four things: published prices, a short paid audit before any build, examples of tools they've built for firms like yours, and a plan for looking after what they build. Ask to see one of their tools in use, not a slide about it. If they work mainly with large enterprises, their process and their prices will be built for that.
What are the red flags in an AI consultant's quote?
An "AI transformation roadmap" with no build
If the deliverable is a document and the next step is "hire a developer", you're paying to be told what you already suspect.
Per-seat fees on top of a build
Some vendors charge for the build, then charge a monthly fee per person who uses it. For a people business, that taxes exactly the thing you want - more of your team using the tool. Ask whether you'll own what's built and run it on your own accounts.
No price for looking after it
If the quote stops at launch, the tool will quietly stop working the first time an app changes.
Hourly with no cap
Fine for a two-hour call; risky for a build. Ask for a fixed price once scope is clear.
Promises about headcount
If the pitch is "do the same work with fewer people", that's someone else's playbook. In a people business the point is giving your team the hours back.
What do our tools actually cost and give back?
We build the same kind of tools for clients that we built for our own team at Fame, a B2B podcast agency. Two examples, with the typical market cost for that kind of build (what dev shops usually charge, not what Fame paid):
- A client portal - typically $8,000-18,000 (£6,000-14,000) and 2-6 weeks. Fame's producers stopped hunting through Drive folders and answering "where is the latest version?" emails.
- A client status page - typically $8,000-18,000 (£6,000-14,000). Fame's account managers retired the Friday status email.
Across all of them, the tools built at Fame have given the team back 5,460 hours as of 14 October 2026, and that total grows by about 345 hours a week. We don't yet measure hours per tool, so we don't quote them.
How does Forge price it?
Every price is on our pricing page. A two-week ops audit is $2,500 (£2,000), credited to your first month. Then a monthly plan - $2,000, $3,500 or $7,500 a month (£1,600, £2,800 or £6,000) - with your first build included. We build and test it, then roll it out - training your team and managing the change so people actually use it. After that we look after it: your tools are monitored and fixed when an app changes, and we keep building what you ask for next. The software runs on your own accounts, so you own it and pay those tool costs directly. AI usage is billed at cost. For more on how we work with smaller firms, see AI consultant for small business, or our page for agencies.
When should you not hire us?
You need an AI strategy for a large organisation
with a board, compliance teams and a change programme. A specialist strategy firm is a better fit.
You're building a software product to sell.
You need a product team or a fractional CTO, not a build-and-run partner for internal tools.
A $40-a-month app already does it.
Buy the app. We'll tell you if that's the answer.
You want to own and maintain the code yourself
with your own developer. A one-off build from a freelancer is cheaper.
Your budget is a few hundred dollars.
A freelancer on a marketplace, or a no-code tool you set up yourself, is the right start. Our automation consultant rates guide covers that route, and our AI automation agency pricing guide covers agency offers.
