Market ranges are typical, compiled from published rate guides, not quotes. They are from Codewave, August 2026. We couldn't find a UK-specific agency pricing guide, so the UK column converts the US figures at roughly $1.25 to £1. For a UK benchmark, the median automation consultant contract day rate is £538 (IT Jobs Watch, October 2026).

How much do people charge for AI automation?

It depends on the pricing model, and there are five common ones. Each one moves risk between you and the agency in a different way.

Per automation

A fixed price for one workflow - "when a deal is won in the CRM, create the project, the folder and the invoice". Clear and easy to buy. The catch is that the price usually stops at launch.

Project

A fixed fee for a defined scope, often several workflows together. Codewave, August 2026 puts fixed-fee projects at $10,000-75,000+, with boutique providers often setting a minimum around $10,000. Good for budget certainty; less good when your needs change halfway through.

Monthly retainer

A fixed monthly fee for building, monitoring and changing automations. The same guide puts small-business retainers at $1,000-3,500 a month, mid-market at $4,000-12,000 and enterprise at $15,000-60,000+. Retainers often come with a separate setup fee.

Subscription or "unlimited requests" offers

Some agencies sell a flat monthly subscription where you submit requests to a queue and they work through them one or two at a time. The appeal is a predictable bill. When comparing, ask how many requests are worked on at once, how long a typical request takes, whether monitoring and fixes count against the queue, and what happens to your automations if you cancel.

Usage or outcome-based

Pricing per document processed, per task run or per result. It can look cheap at the start and grow fast once your team actually uses the thing - which is the point, so model it at the volume you hope for, not today's.

How much does AI automation typically cost?

The fairest way to compare models is to price one workflow under each. Take a common one for a people business - businesses that sell their people's expertise and time: agencies, accountants, lawyers, consultants:

When a new client signs, the automation creates the client in the accounting app, sets up the project and folders, drafts the welcome email for the account manager to review, and posts a note in the team channel.

Agency, retainer$1,000-3,500 a month plus a setup fee of $1,000+ = $13,000-43,000+Build, monitoring, small changesPlatform fees, AI usage, larger new builds

Hourly figures are from goLance, September 2026 (mid-level $65-120); agency figures are from Codewave, August 2026. The hours are our illustration for a workflow of this size, not a quote - your scope will differ. On any route, add the platform fees and AI usage below.

How much should an AI agent cost?

An "AI agent" is usually an automation with an AI step in the middle - it reads something, decides or drafts, then acts, ideally with a person checking the result. Priced as a build, a single-workflow first version typically costs $5,000-15,000, and a complex one that has to talk to an older system $15,000-25,000 (Layer3 Labs, September 2026). On top of that comes AI usage, which is metered (see below), and the cost of keeping it right as your apps and the models change. Off-the-shelf agent products from the AI companies are priced as subscriptions instead; they're worth trying first for general tasks, but they won't know how your firm works or connect to your apps on their own.

What's included in AI automation services pricing - and what isn't?

Read every quote for these five things:

  1. The build. Always included.
  2. Where it runs. Is the automation running on your accounts (you own it) or the agency's (you rent it)? If it's theirs, ask what happens when you leave.
  3. Fixes. Apps change their settings, rename fields and retire features. Is fixing that included, for how long, and how fast?
  4. Platform fees. Zapier, Make or n8n subscriptions. Almost always yours to pay.
  5. AI usage. The cost of each call to an AI model. Usually passed through, sometimes with a mark-up.

What hidden costs come with an AI automation agency?

Automation platform fees

These are separate from the agency fee and grow with volume. Zapier's Professional plan starts at $19.99 a month billed annually for 750 tasks, and Team starts at $69 a month for 2,000 tasks (Zapier, October 2026). n8n's cloud plans start at €20 a month for 2,500 executions and €50 for 10,000, billed annually (n8n, October 2026). A workflow that runs on every new task in your project tool can use far more than you expect, which pushes you up a plan.

AI model usage

Billed per token (roughly, per chunk of text read and written). Prices vary by a factor of twenty or more between models: Anthropic lists Claude Haiku 5.5 at $0.10 per million input tokens and $0.50 per million output tokens, and Claude Sonnet 5.5 at $2 and $10 (Anthropic, October 2026). For drafting client emails or summarising calls, usage is often a few dollars a month. For processing every document a firm receives, it can be hundreds. Ask which model the agency plans to use and why, and whether usage is passed through at cost.

Change requests

Your process will change. If every change is a new quote, the cheap build gets expensive.

Data clean-up

Automations expose messy data - three versions of the same client name, half-filled fields. Someone has to tidy it. Ask who.

Your team's time

Rollout, testing and fixing the friction people find in week two. A tool nobody uses costs the full price and gives nothing back.

How do you compare AI automation agency quotes like for like?

Put every quote into the same five-line year-one total:

  1. Setup or build fee
  2. Twelve months of retainer, subscription or support
  3. Twelve months of platform fees at the volume you expect
  4. Twelve months of AI usage at the volume you expect
  5. An allowance for changes (if they're not included)

Then ask the same four questions of each: Whose accounts does it run on? Who fixes it when an app changes, and how fast? What happens if we stop paying? Can we see something similar you've built for a firm like ours?

The agency with the lowest headline price is often not the cheapest by line five.

Is an AI automation agency worth the cost?

Work it out in hours, not features. If your account managers each lose four hours a week to copying data between apps, and an automation gives most of that back, the maths usually works within a quarter. If the automation saves one person ten minutes a week, it doesn't, however clever it is.

The other test is whether anyone will look after it. Moxo, February 2026 says nearly 60% of AI project budgets go on maintenance, integration and scaling after launch. An automation that breaks in month three and nobody notices is worse than none, because your team stops trusting the tools.

What do our builds look like in practice?

We build for clients what we first built for our own team at Fame, a B2B podcast agency:

  • A one-click research extension - typically $2,000-5,000 (£1,600-4,000) as a single automation. Fame's bookers stopped copy-pasting guest profiles into briefs, a job they do dozens of times a week.
  • A client status page - typically $8,000-18,000 (£6,000-14,000). Fame's account managers retired the Friday status email.

Those are typical market costs for that kind of build, not what Fame paid. Together, the tools built at Fame have given its team back 5,460 hours as of 14 October 2026, growing by about 345 a week. We don't measure hours per tool yet, so we don't quote them.

How does Forge price automation?

Our pricing is published. A two-week ops audit is $2,500 (£2,000) and is credited to your first month. Then a monthly plan at $2,000, $3,500 or $7,500 a month (£1,600, £2,800 or £6,000), with your first build included, built and tested in 2-6 weeks, then rolled out with training for your team. Your automations run on your own accounts, so you own them and pay those tool costs directly; we monitor and fix them, and keep building what you ask for next. AI usage is billed at cost, with no mark-up. Monthly plans have a three-month minimum, then run month to month. When should you not hire us?

You need one simple automation

between two apps and you're happy to look after it yourself. A freelancer for a few hundred dollars is the better buy - see our automation consultant rates guide.

You want a high-volume AI product

a customer-facing chatbot for thousands of users, say. That's a product build, not internal tools for your team.

You want the cheapest possible monthly fee and are happy to wait

in a request queue. Some subscription agencies will be cheaper.

You're not ready to change anything.
